I love to build and hate to maintain. I crave variety, new thoughts, new ideas. I want to hang out with the people who make me run faster and think harder to keep up. I want to play bigger, live louder, and do better. Tear it down, shake it up, and put it all back together.

Destroy Your Job

Well, no, I don’t want you to actually destroy your job. But I do want you to reconsider what it is and what it could be. Below are two thought exercises, perfect for a Friday morning (or afternoon, for my friends across the Water).

1. Redesign

What if your position you were tasked with creating your position from scratch? Forget everything you know about your job (tougher than it sounds) and truly start with a clean sheet of paper. Pretend you are leaving the company on super good terms and are designing the position for your successor.

What are the three most important benefits the role could provide to the company? What projects, initiatives, and goals best support those benefits? What responsibilities would you make 100% sure were a part of this role? What duties would you fight to ensure were never handled by this position ever again? In your boldest dreams, what could this position be doing for the company?

2. Make Yourself Redundant

What would you need to do to eliminate your position while ensuring its core functions are fulfilled? I love this question because it forces us to really think about the essential value the position brings.

What work would go to other people? What needs to be done that could be easily and logically absorbed by other roles?

What work would stop entirely? If it doesn’t add much value, why continue doing it? More importantly, why continue doing it now?

What work could be easily automated? If it needs to be done, is there a way to automate it to minimize the impact to other roles yet still provide full value to the company?

What work could be outsourced while maintaining quality and still supporting the company? (Note: just because something can be outsourced, doesn’t mean it should.)

Of the work that is still left, is it truly valuable or is there a higher value use of the role’s time?

What new and higher value work could the position take on?

And Build It Up Again

Notice that the point of thinking about how to destroy your job is not to eliminate it, but to give it laser focus and expand it. Creation, not destruction. A thought exercise to ignite the Phoenix. If there are tasks and responsibilities that are easily added or eliminated, functions that need to stay or go to destroy the position or make it redundant, why not do them right now so you can focus on the truly exciting work the position could bring?

The BBC recently posted an article about John Taylor, the bass player from the ‘80s group Duran Duran, and how his perspective has changed from 1985 to now. He had one comment in particular that really hit home:

“I made a very definite decision a couple of years ago [when he was 50 – ed] that I was now middle aged. And it was actually a really good decision to make, because I’d been feeling like a very tired young man for quite a few years, and making that acknowledgement, suddenly I felt like a very sprightly and hip middle aged guy. [emphasis added]

Here’s what I really appreciate about this: he’s the same guy. Nothing has changed, except how he views himself and his corresponding expectations of himself. He’s not doing wishful thinking and clinging to the past and he hasn’t turned himself into an old man before his time. He got rid of his delusions of youth and was able to look at his reality and define it in a way that really works for him.

The great and incomparable Zig Ziglar also spoke of a similar transformation. He grew up poor in a small town in Mississippi and talked about thinking about himself as a little guy from a little town when he started out as a salesman. Then, after encouraging words from a hero/mentor, he saw himself differently. He shifted his perspective and began thinking of himself as a salesman with the potential to be one of the greats. Same guy, same skill set, different perspective, different attitude, different approach, and different results.

Our perspectives and beliefs can inspire us to grow or turn us into our own worst enemies by shrinking, confining, and crushing our potential. There’s a lot in this world we can’t control, but one of the things we have full power over is how we look at ourselves.

the one skill to develop

Want a leg up professionally? Need a career boost? Become a better public speaker.

I can hear the collective response: Ohhh, ugh, groan. Not public speaking. Yawn. That’s lame. Give me career advice I can use. Maybe more school or certifications. I hate public speaking.

And that’s a big reason why it’s such a powerful skill. So many people hate and fear public speaking that even a mediocre speaker really stands out.

Why public speaking?

It’s valuable in all fields and every position I can think of. Any position that involves speaking to another human benefits from better communication.

I have met leaders from numerous countries and cultures and cannot think of a single one who wasn’t an adequate public speaker. Speaking and communication skills are crucial to being an effective leader.

Your skills get noticed much more quickly. Who does leadership remember: the talented wallflower or the talented person who speaks up, interacts, and leads discussion?

It’s (relatively) easy to learn. You’ve already been speaking to people almost your entire life.

You can use it personally and professionally. In fact, if you are involved in community, school, or church groups, you’ll find plenty of opportunities to put your public speaking skills to use.

 

Suggestions?

This is a big topic and books can and have been written on it. That said, there are a couple of things that really helped me:

1. Your audience is pulling for you. Most of the people listening hate public speaking so they empathize strongly with you. They feel your pain and want you to succeed. Unless you are a professional speaker, they are very forgiving of mistakes.

2. They don’t know what they don’t know. This was the most freeing realization for me. The audience doesn’t have a script. They aren’t verifying that you are saying what you intended to say. They will never know if you make minor mistakes or leave something out. Relax.

3. Know the central point and always speak from there. There’s two sides to this. First, when preparing, always stay focused on the central point and strip away anything that doesn’t directly support it. Second, if you get off track, don’t worry about what you had intended to say, just speak from the central point and you’ll be ok.

4. Put some heart in it. No matter how dry the topic, you can find ways to connect to the audience’s humanness. People respond to their emotions, not logic. You are speaking for a reason – to offer insights, inspire, persuade, influence – otherwise you could just send an email.

5. The audience is always asking themselves, “Why do I care about this? What’s in it for me?” so you should always be answering that as you speak.

6. Introverts can have a great advantage as speakers. Never confuse being introverted with being shy because it’s not the same thing at all. And being talkative can be counterproductive when it comes to public speaking. Introverts seem to be good as staying on track, keeping it concise, and providing great insights and analysis.

7. Good speakers work hard at it. You never see all the preparation that went into even a short presentation. That speaker who looks relaxed and glib and gives a great presentation likely spent hours preparing and practicing and worrying and sweating. Very, very few can ad lib a good presentation. Those who can are almost always relying on years of experience. Rest assured, it is completely normal to need to invest a lot of time getting ready.

Like any skill, no one is great at public speaking right from the start. It takes time and practice and patience to improve. But, it is also well worth the effort because it’s a skill that sets you apart.

minor legacies

My dad sent me a picture of a tree we planted in our new front yard when we first moved into my hometown. That was way back in the mid-70s when I was about six. We moved on to another house when I was eight, and then another and another, and the tree continued on without us.

I left my home town for college and then moved across the country, returning for a few years in my early 30s. In between, my parents also moved far away, returned a few years later and have been in the town since. And the tree continued on regardless.

In the coming years none of us will be in the same job. We’ll be promoted, transferred, our duties will change, the job will evolve, we’ll be working at another company, or maybe we’ll retire and move on. When we think of legacies we tend to think big, we think of legends and dynasties, but legacies can be minor.

The fact is, whether we realize it or not, we are always creating legacies. Some are good, some are bad, some are indifferent. But our actions live on past us. The cool thing is we can get real conscious and intentional about it. When we do, we start to think different. We approach our relationships in a more meaningful way. We move from tasks and duties to outcomes and impacts.

What are you creating today that you hope will live on beyond you?

What can you do to interact with others in a way that is building them up, championing them, helping them be their best?

Five years from now, how will today’s work have impacted others?

You will move on from today’s role. How do you want to be remembered?

If you were to return to a previous employer to visit, how would you be greeted?

If you were to quit your job today would people be upset, relieved, or thrilled?

If you returned to a previous job, what signs of your efforts would still exist? What things would you hope are still living on?

That tree is still there and thriving some 36 years later. It’s now one of the big old trees on the street. For at least two of us it serves as a common landmark to a very different point in our lives, a guidepost through the passage of time, and a reminder that we can create things that carry on long past us.

the best career advice you will ever receive

Want a great career? Looking to get ahead? It’s actually pretty simple. Understand that everyone gets paid to solve problems, not to complete tasks and approach your job accordingly.

People stall out when they think they get paid for a certain number of hours or to check off to-do’s. Their careers tend to accelerate when they connect the minor tasks to the big picture, understand the outcomes all the tasks are creating, and focus on making that outcome happen.

The value you create for the company – the value you get paid for – is based on the level of problems you are able to solve. Bigger problems have bigger potential consequences and those who can effectively solve them bring more value to the company and get paid more. My boss is paid more than me because she solves tougher problems with bigger consequences than I do. Her boss gets paid more than her for the same reason.

If your boss has to solve problems that you should be able to handle, you aren’t very useful and are probably easily replaceable. If you’re taking on and solving things above your boss’ expectations you are probably difficult to replace and will soon be moving ahead.

Want more money? Want a promotion? Learn to love solving problems and moving solutions forward. Problem spotting doesn’t pay very well (anyone can do it), ignoring problems pays even less. All the money, responsibility, and glory is in solving problems.

A simple question: Is your career exactly where you want it to be? Are you consistently getting the results and outcomes you want?

If you can confidently answer ‘yes’, then carry on doing what you’re doing. If you gave any other answer, it’s probably time to change something. If you keep doing what you’re doing you will always keep getting what you’re getting.

It’s been said that there are three types of people:

1. Those who make things happen.

2. Those who watch things happen.

3. Those who ask, “Wh-wh-what happened?”

I used to think that those in the third category were just lazy, but lately I’ve come to realize that they are just not paying attention. They have hopes and dreams, can be hard working, well liked people, but continually get blindsided by life. They lack introspection and don’t understand why they never get promoted, why they get stuck in one bad relationship after another, why they just can’t seem to create the results they want despite all their good intentions. A quick example:

A friend was telling me about an employee at his company. This employee has been with the company for several years, is friendly and well-liked by customers and co-workers, and does a decent job. My friend was at an all-day training with him and he expressed a strong desire to get promoted into a front-line leadership role. He was also consistently late. He was ten minutes late to the training, late coming back from breaks, late and disruptive coming back from lunch. He had an apology and an excuse every time. My friend later found out that tardiness is a very consistent pattern for him. This person apparently sees no connection between his behavior and lack of career advancement. He’s asking, “What happened?”

I once had a co-worker who worked hard and did pretty good work, but never took the time to think ahead. He relied on his boss to do all the thinking. Work stopped whenever he encountered a roadblock and would not move forward until his boss solved the problem. He was really good at spotting problems and miserable poor at solving them. He enjoyed watching things happen. And his career stalled out accordingly.

Those in the first category are simplifiers. They look for solutions to make processes easier, they resolve issues, they fix stuff. They look for ways to move forward rather than finding reasons to stay stuck. When they are not sure of the best path, they bring several possible solutions to their boss with an understanding of the pros and cons of each. When they screw up (we all do) they fix it, learn from it, and keep moving forward. They don’t spend much time worrying about what they can do because they’re too focused on thinking about what they can do. These folks get stuff done and make the rest of us look stuck in slow motion by comparison. I love these people because they inspire me to raise my game.

So what category are you consistently in? Actually, forget I asked that. The real question is what category do you want to be in? If you’re happy with your results, stay where you are. If you want more, aim hard at being in the first category. The good news is that we’re not trapped in any category. As the song said, “Rejuvenation can still be found.” All it takes is you.

what the workplace needs now

Some days I’d love to just tweak the workplace a bit. Do less of some things and more of others. Little stuff to improve things. Below is a wish list of what the workplace really needs right now. Wouldn’t it be great if we could each do our part and contribute to creating a workplace where there’s:

Less doing, more talking.

Fewer problem solvers, more problem spotters.

Less direct feedback, more gossip.

Less honesty, more passive-aggressiveness.

More “I tried” and less “I did”.

Less personal responsibility, more entitlement.

Less guidance, more rigid rules.

Fewer innovators, more bureaucrats.

More doom, gloom, and threats and less optimism and celebration.

More blame, less accountability.

More talk about generational differences, less consideration for individual differences.

Less reward for merit, more reward for gut-it-out longevity.

Less team, more hierarchy.

More time spent figuring out what we can sell to customers, less time spent figuring out what our customers want and value.

More subjectivity, less objectivity.

Fewer facts, more rumors.

Less communication, more silos.

More personal fiefdoms, less big picture integration.

Less time spent studying how the world and consumers are changing, more time spent copying the competition.

Less concern about authenticity, more focus on branding.

More using social media for one-way information dumps, less two-way conversations.

Less asking customers, employees, etc. what they want, more guessing.

More jargon and buzzwords, less communication.

Less unity, more schisms.

Less focus on long-term issues, more focus on management fads.

Far less emphasis on helping people be their authentic best and far more emphasis on helping people create a plastic façade.

More yelling, less development.

More micromanaging (please!) and less leading.

More tantrums, fewer attempts to work out issues.

More learned helplessness, less empowerment.

Less training, more sink or swim learning.

Less planning, more last minute emergencies.

More talking at each other, less talking to each other.

More surprises, less strategy.

Less focus on getting things done, more focus on why we can’t.

More emphasis on personal glory, less concern for the team’s success.

Oh sure, we could do it the other way and reverse all of these, but it’s much easier to continue down the current paths. Reversing things would take vision, persistence, and continuous effort.

And that’s what the workplace really needs now.

vanilla passion

I’ve long heard that vanilla is the best-selling ice cream, yet I’ve met very few people that say vanilla is their favorite. So what’s going on? How can a flavor that few love be a best seller? It wins because it is less offensive to more people. Few love it, but few really hate it. Vanilla is a safe choice.

That seems to be the strategy of a lot of businesses: play it safe and offend fewer people than your competition. The opposite approach is to be very clear about what you are and what you aren’t and focus on the customers who truly appreciate what you’re about. Rather than being some things to all customers, the focus is on being everything to some customers.

Likewise, many (most?) people approach their careers and lives that way. It’s pretty obvious from the sameness of LinkedIn photos and bios that the goal is to fit in, be like others, don’t stand out. Don’t veer too far away from the tribe norms. And, on some levels, there’s nothing wrong with that after all vanilla sells more as a whole.

The problem is, it gets passed over more, too. Vanilla sells more, but no one is passionate about it. I gravitate toward ice cream flavors with names like “Chocolate Armageddon” but you might hate that. You might prefer straight up mint chip. Others go for rocky road. We push the vanilla aside to get to what we really want.

When we look at products, businesses, or even people that folks get really excited and passionate about and want to go out of their way to champion, support, and tell others about, it’s never a plain vanilla product, business, or person. The things we get passionate about, the companies we are loyal to, the people we really want to help succeed always stand out in some way.

If we choose to stand out, there will be naysayers, critics, and people who don’t like us. But there will also be the raving fans. If we choose to play it safe there will be few naysayers, critics, or people who don’t like us. But there will also be few cheering us on.

Being different doesn’t guarantee success. In fact, it often impedes it. First impressions do count, the image we present to the world does matter; people judge us based on the information we give them. I can’t control my height, gender, race, age, etc. but I can control how I dress, how I’m groomed, what I say, how I say it, etc.

Being different doesn’t guarantee success, BUT successful people are often different. They think different. They operate different. They have a different message for the world. And they get different results.

So often it seems that the giants don’t norm off of everyone else. They aren’t looking to see what others are doing before deciding what to do. Instead, they go their way and let other choose to follow or not. It’s ironic that so many of our icons are also iconoclasts.

The guys over at Talent Anarchy (twitter: @talentanarchy) refer to our individual uniqueness as our freak flag (a term I love). It’s not about piercings, tattoos, and blue hair. It’s about owning who we are as individuals and being comfortable and honest enough to be really authentic. That is really, really hard to do. And, done right, there is scary, incredible power there.

It’s a tough choice. But remember: sometimes the choices that look the safest are actually the most dangerous. After all, when was the last time you bought vanilla ice cream as a treat for yourself?

 

4 life balance myths

Work/life balance. The Holy Grail of our modern age. We all want it, feel like we can never have it, and feel frustrated because of it. There are several myths that prevent us from really understanding what life balance is about and how we could achieve it.

 

Myth #1: We can have it all

A few years back, Jack Welch famously said, “There is no such thing as work-life balance. There are work-life choices, and you make them, and they have consequences.” And, of course, he was spot-on right. We want to believe that we can have it all, but we can’t. Time in a day is limited and any time we choose to spend doing one activity is time that we can’t choose to spend doing another. Jack referred to consequences, which is a bit of a loaded word because we tend to think of consequences as always being negative. Let me rephrase it as: we all make work-life choices and that creates certain results or outcomes.

Because my work-life choices have consequences (or outcomes), I need to be very clear on what outcomes I want and what choices will lead to those outcomes. If I want results X but am making choices that leads to results Y then I’m going to feel very dissatisfied and out of balance.

Balance requires clarity of outcomes and choices that support the outcomes we want.

 

Myth #2: There is such a thing as work-life balance

The term “work/life balance” is a huge misnomer and sets us up for failure. Work is a part of our life, not something separate acting against it. It would sound ridiculous to refer to sleep/life balance, meals/life balance, hobby/life balance, family/life balance, shopping/life balance, etc. Work is not something separate and thinking that our life stops while we’re on the clock at work and starts again once we’re home sounds like a great way to resent your job and be miserable for a significant portion of your life. Let’s instead focus on it as “life balance”. It’s a small, subtle, yet powerful difference.

Brian Tracy made a big impact on me when he said, “If you find that you have no desire to excel in your field, this is a good sign that it’s probably not the right job for you.” Paying the bills comes always comes first, but when we find ourselves living for the weekend, it’s time to either change how we’re thinking about our job or start considering other ways to pay the bills. All jobs, no matter how much we love them, are sometimes difficult and aggravating. The question is always: is it worth it? Life is far too long to be miserable 8+ hours every day.

 

Myth #3: Life balance is about hours worked

If you know what results you want, make choices that support those results , and enjoy every aspect of your life, the number of hours at work is largely meaningless. If you despise your job, even working a few hours a week would be miserable. If you love your job, living by the clock would be very frustrating. If given the choice between 40 hours of hellish soul robbing frustration or 60 hours of exciting, challenging, fulfillment, which would you rather have? Which would your family rather you have?

It’s not a choice between work or life. It’s about viewing work as a part of the whole life. Life balance requires seeking fulfillment in all areas of our life

 

Myth #4: There is a finish line to life balance

A major source of life balance frustration is thinking that it’s ever done. There is no finish line. We never, ever reach a point where we get to check “Balance Life” off of our To Do list.

The way it was explained to me years ago is that balancing life is a bit like balancing on one foot. Try it. Stand up and lift up one leg. It’s not particularly difficult to do, but notice how much you are actually moving your body, making small and subtle corrections. If you were to stand perfectly still, you couldn’t balance – you’d actually fall over. (It’s actually really, really difficult to stand perfectly still because your body knows better.)

Life balance is the same. It is dynamic, not static. Even when things are really going will and all in sync, you’ll still be making corrections. More time working one week, more time with the family another, less time on hobbies, and so on, all trading off as you balance the choices that will lead to the outcomes you want in all areas of your life.
